Surface, Explore, Record: A Three-Step Framework for AI-Assisted Development
Here is something that happens all the time. You ask an AI tool to build you an app. You describe what you want. The app appears. It works. Features function. It looks like what you described. So you keep going, adding features, refining the interface, getting closer to something you could actually use.
Then you try to deploy it, and something breaks in a way you did not expect. Or you try to add a feature a few weeks in, and AI keeps running into problems you do not understand. Or the app works fine for you, but when a real user shows up, something goes wrong that you cannot reproduce on your own machine.
You go back to AI for help. It suggests fixes. Some of them work. Some introduce new problems. You fix those. More problems appear. The app that felt nearly finished is starting to feel like it is made of sand.
What happened? Usually, the same thing: decisions were made that you never saw. When AI built your app, it did not just write code. It made dozens of choices about how your app works, what it depends on, how it handles failure, who can access what, and how pieces connect to each other. These choices were never discussed. You did not know they were being made. The app worked during development, so you assumed everything was fine.
Some of those choices were fine. Others were not. The problem is that you had no way to tell the difference, because you did not know what had been decided.
This is not a flaw in AI. It had to decide something. When you say “build me an app,” it cannot stop and ask you about every architectural choice. It picks reasonable defaults and moves forward. The problem is not that AI made decisions. The problem is that you accepted those decisions without knowing they existed.
Surface, Explore, Record is a framework for changing that dynamic. Three steps: surface the decisions hidden in your project, explore your options for each one, and record what you choose. Simple in concept. Powerful in practice. And applicable whether you are about to start building, deep in the middle, or looking at a finished app you want to deploy.
The Problem with Silent Decisions
Silent decisions are the choices AI makes while building that you never see. They are not bugs. They are architectural choices, and they are everywhere.
When AI builds an app, it decides how to store your data, which affects what happens when a user’s browser clears its cache or when storage limits are reached. It decides who can see what, which determines whether one user can access another user’s information. It decides what happens when something fails: does the app show an error? Does it fail silently? Does anyone get notified? It decides how components connect to each other, which determines how easy or hard it will be to change anything later. It decides which external libraries and services to use, which introduces dependencies you may not be aware of.
None of these are small decisions. They affect whether your app works in production. They affect whether it scales as users grow. They affect whether you can add features six months from now without rebuilding from scratch.
The danger is that none of this is visible during development. The app works. You click around. Things function. So you assume the decisions underneath are sound.
Then real conditions arrive. Multiple users instead of just you. Production infrastructure instead of your laptop. Features that interact in ways development never tested. And problems surface that trace back to decisions made quietly, early, when there was no pressure and no real scrutiny.
By the time you find a problematic silent decision, changing it is expensive. Sometimes it means untangling months of work. Sometimes it means starting over.
The framework addresses this by making decisions visible before they become problems. Not by slowing down the building process, but by inserting a layer of awareness into it.
Two Ways to Work with AI
Before the three steps make sense, a mental model shift helps.
Most people treat AI like a vending machine. You put in a request, you get output. The output either works or it does not. If it works, you move on. If it does not, you try a different request.
This approach is fast, and it works well for simple tasks. But it keeps you blind. You see the output. You do not see the decisions that shaped it. You are evaluating the surface, not the structure.
The alternative is to treat AI like an analyst on your team. An analyst does not just produce deliverables. They research options. They present tradeoffs. They explain consequences. They help you make informed decisions. The final choice is always yours, but you make it with information rather than hope.
When you treat AI as an analyst, you ask different questions. Instead of “build me this,” you ask “what decisions should we make before building this?” Instead of “fix this bug,” you ask “what decision led to this situation, and what are my options?” Instead of “deploy this app,” you ask “what decisions were made in this app that I should understand before putting real users on it?”
This shift does not slow you down as much as you might expect. The time you spend understanding decisions upfront is reliably less than the time you spend untangling bad decisions later. And at the end of the process, you have something you actually understand, which makes everything that follows (deployment, debugging, adding features, handing it to someone else) significantly faster.
The three steps are the practical implementation of treating AI as an analyst rather than a vending machine.
Step One: Surface
The first step is making hidden decisions visible. Not evaluating them yet. Not choosing between options. Just seeing what exists.
The goal is to get AI to tell you what choices were made (or will need to be made) rather than just producing output. You want a list of decisions, not a finished product.
This works at any stage of development. Before you start building, you can ask AI what decisions should be made given your goals and constraints. It will surface choices about architecture, data, authentication, integrations, error handling, and more. These are decisions you can make consciously before any code exists, which means they will be reflected in the code rather than worked around later.
During a project, you can pause and ask AI what decisions have been made so far. This is useful when a project is getting complex and you are not sure why, or when something is not working and you want to understand the shape of what you have before continuing.
Before deployment, you can ask AI what decisions in your existing code you should understand before going to production. This is the most common entry point for this framework, because deployment is when the stakes become real. Suddenly the question is not “does this work for me?” but “will this work for anyone?”
The key discipline in this step is staying in reveal mode, not evaluate mode. You are not asking AI whether the decisions are good. You are asking it to list what decisions exist. The list is the starting point. Evaluation comes next.
Some decisions will be obvious once you see them. Of course you need to decide who can access what. Of course you need to decide what happens when a payment fails. Others will be things you never thought about. What happens if the database reaches its storage limit? What if two users try to edit the same record simultaneously? What if the service your app depends on goes down?
These are not hypothetical edge cases. They are things that happen in production. And the decisions about how to handle them were already made by AI, whether you knew it or not. Surfacing them is the first step toward owning them.
Step Two: Explore
Once you have a list of decisions, the next step is understanding your options before you commit to anything.
For each decision, you want to know what approaches exist, what each one is good at, what each one struggles with, and what tradeoffs come with each choice. You also want to know what AI recommends and, just as importantly, what assumptions it is making when it makes that recommendation.
That last part matters more than most people realize. AI gives advice based on assumptions about your situation: your expected number of users, your team’s technical capabilities, your timeline, your tolerance for complexity, your budget. If those assumptions are wrong, the advice may be wrong too. Asking AI to make its assumptions explicit lets you correct them before accepting a recommendation that does not fit.
You do not need to understand every technical detail of every option. You need to understand enough to make a choice that fits your situation. “This approach is simpler but will not handle more than a few hundred concurrent users” is actionable information. You know whether you are building something for ten people or ten thousand. You can make that call.
Exploration also reveals how decisions connect to each other. The choice you make about how to store data may constrain your options for how to handle user authentication. The approach you choose for one part of the system may make another part easier or harder to build. Understanding these dependencies helps you make choices that work together rather than conflict downstream.
This step is where AI’s analytical capabilities are genuinely useful. It can enumerate options across technical dimensions you may not be familiar with. It can explain tradeoffs in plain terms. It can show you scenarios where each approach holds up and where each one breaks down. Your job is to bring the context AI does not have: what matters for your specific situation, what constraints are real, and what tradeoffs you are willing to accept.
The goal of exploration is informed choice. Not perfect choice. Not the objectively correct choice (that usually does not exist). A choice you made with your eyes open, understanding what you are getting and what you are giving up.
Step Three: Record
The third step is documenting what you decided and why. This step feels bureaucratic. It pays off immediately.
When you record a decision, you capture a few things: what the decision was about, what options you considered, what you chose, why you chose it, what tradeoffs you accepted, and what assumptions need to hold for this decision to remain valid.
The format does not matter. A simple text file works. A note in your project folder works. A structured template works if you like that approach. The habit matters more than the format.
Recording serves three concrete purposes.
First, when something breaks later, you can look back and understand why your app works the way it does. You are not guessing at choices made weeks or months ago by a tool that no longer remembers making them. You have a record of what was decided and why. That changes debugging from archaeology to diagnosis.
Second, when you want to add features or make changes, you know what constraints you are working within. You can check whether a new feature conflicts with an earlier decision. You can revisit a decision if circumstances have changed. You can see whether assumptions that justified an earlier choice still hold.
Third, and this one surprises people: you can share your decision records with AI when asking for future help. Instead of AI guessing at your architecture and constraints, you can give it your actual decisions. It now knows what you chose and why. Its suggestions will fit your real situation rather than a generic one. Your decision record becomes a briefing document that makes every future AI interaction more useful.
There is also a more immediate benefit. Recording is a forcing function for clarity. If you cannot articulate why you made a decision, that is often a sign you have not thought it through. The act of writing exposes fuzzy thinking before it becomes embedded in your codebase.
How This Looks in Practice
The three steps work together, and they adapt to where you are.
If you are starting a new project, you run the framework before asking AI to build anything. You ask AI what decisions you should make given your goals. You get a list. You work through each decision: exploring options, making a choice, recording it. Then you point AI to your decisions and ask it to build according to them. The code it produces reflects conscious choices rather than arbitrary defaults.
If you have an existing project you want to deploy, you run the framework as an audit. You ask AI to surface the decisions embedded in your code. You get a list. Some decisions look fine. Others concern you. For the ones that concern you, you explore whether there is a better approach and what it would take to change. You decide what to fix and what to accept. You record your decisions either way. Now you understand what you are deploying.
If you are mid-project and something feels off, you pause and run the framework on what you have. You ask AI what decisions have been made so far. You find the one that does not fit your goals. You explore alternatives. You adjust before investing more time in the wrong direction.
The framework scales to the situation. For a small personal project, you might surface five decisions and spend half an hour on the whole process. For a production system with real users and real consequences, you might surface dozens of decisions and spend days working through them. The steps are the same. The depth varies. You apply as much rigor as your situation demands.
What You Control and What You Delegate
A reasonable question at this point: does staying in control of decisions mean making every decision yourself?
No. That would slow things down without adding much value.
The goal is to make the important decisions consciously and delegate the rest knowingly. Some decisions are architecturally significant: they affect security, scalability, maintainability, or user experience in ways that matter for your situation. These are decisions you should make yourself. Others are implementation details where the right answer is obvious given your constraints, or where the choice is easily reversed if it turns out to be wrong. These are fine to delegate.
The framework helps you tell the difference. When you surface decisions, you see what choices exist. You can identify which ones matter for your situation and which ones you are comfortable letting AI handle.
Over time, you develop judgment about this. You learn to recognize which categories of decisions require your attention. Decisions about who can access what: almost always worth your attention. Decisions about how to name a variable: probably not. This judgment is a skill that grows with experience. The framework gives you a way to practice it deliberately rather than learning it through expensive mistakes.
The goal is not to slow down by agonizing over every choice. The goal is to spend your attention where it matters and move fast everywhere else.
The Whole Lifecycle
Most people encounter this framework when they have a project and are nervous about deploying it. That is a valid entry point. But the same three steps apply at every stage, and they provide more value the earlier you use them.
Before you write a single line of code, you can surface decisions about scope, target users, and what success looks like. These decisions shape everything that follows. Making them consciously means you are building toward something defined rather than discovering what you built after the fact.
During design, you can surface decisions about user experience, platform, and navigation. These choices affect architecture even when they seem non-technical. A decision to support mobile and desktop requires different architectural choices than one targeting only desktop browsers.
During architecture, you can surface decisions about data models, authentication, integrations, and infrastructure. This is where the most consequential silent decisions happen if you skip straight to building.
During development, you can surface decisions as they come up. When AI proposes an approach you did not anticipate, you can pause and explore options rather than just accepting.
At deployment, you can surface decisions that affect production readiness.
After deployment, your recorded decisions help you understand what you are working with when something breaks or when you want to add features.
The framework is not a one-time audit. It is a habit of staying in control throughout the life of a project. Used consistently, it changes your relationship with AI-assisted development from “accept and hope” to “understand and decide.”

AI is powerful at building things. It is not powerful at knowing what you want or what fits your situation. That remains your job.
The gap between “AI built me something fast” and “AI built me something that works for me” is decisions. Silent decisions create that gap. Conscious decisions close it.

You do not need to be an engineer to use this framework. You need to be willing to ask questions and make choices. AI handles the analysis. You handle the judgment.
